    What Is a Fractional COO/Integrator? A Clear Guide for Visionaries

    Every company running on EOS® has two essential seats at the top: the Visionary and the Integrator. One sees the future. The other makes it happen. But what exactly does a Fractional Integrator/COO do day to day?

    The Integrator Defined

    In the Entrepreneurial Operating System®, the Integrator is the person who ties the major functions of the business together, harmonizes the leadership team, and holds everyone accountable. They are the glue. They are the steady force that turns the Visionary's ideas into real results.

    If the Visionary is the one looking at the horizon, the Integrator is the one watching the road. They make sure the company actually gets where it is supposed to go.

    What an Integrator Does Every Day

    The Integrator role is not symbolic. It is operational and relentless. Here is what it looks like in practice:

    • Runs the business. They own P&L accountability, cash flow, and the daily rhythms that keep the company moving.
    • Harmonizes the leadership team. They resolve conflict, remove obstacles, and make sure department heads are aligned and accountable.
    • Manages the Issues List. In Level 10 Meetings™, the Integrator drives IDS (Identify, Discuss, Solve) so problems do not linger.
    • Holds the team accountable. They track Rocks, scorecards, and measurables. When someone is off track, they address it directly.
    • Filters the Visionary's ideas. Not every idea should be acted on right now. The Integrator prioritizes, sequences, and says no when needed.
    • Acts as the tie breaker. When the leadership team is split, the Integrator makes the final call and owns it.

    The simplest way to think about it:

    Visionary = Sets the destination

    Integrator = Drives the car

    Why This Role Matters So Much

    Without an Integrator, the Visionary becomes the bottleneck. Every decision flows through them. Every problem lands on their desk. The team waits for answers instead of executing. The company stalls.

    I have seen it over and over. A brilliant Visionary with big ideas and no Integrator to execute them. The result is frustration, burnout, and a leadership team that cannot move forward.

    The Integrator frees the Visionary to do what they do best: innovate, create relationships, and push the company into new territory. Meanwhile, the Integrator makes sure the engine runs.

    Full Time vs Fractional COO

    Some companies need a full-time Integrator. Others are not ready for that investment but still need the discipline and accountability the role brings.

    That is where a fractional Integrator comes in. You get senior operational leadership on a flexible engagement without the overhead of a full-time executive hire. It is ideal for companies that are growing into the EOS® model and need experienced guidance to build their root system before promoting or hiring internally.

    At Alignment Worx, I embed inside leadership teams as a fractional Integrator for a minimum of six months. That is the floor for real change. Anything less is a bandage.
